How to Choose an SEO Agency (Without Getting Burned)

Most businesses have been burned by an SEO agency at least once. You signed up, paid monthly retainers, got some reports you didn't understand, and six months later, you're in the same place you started. Or worse.

I've heard the same story from dozens of business owners. They hired an agency, got promised the world, and ended up with nothing to show for it.

So before you hire another SEO company, let me walk you through what to look for, what to avoid, and the questions that separate the real agencies from the ones just collecting your money.

The Red Flags That Should Send You Running

Let's start with the obvious stuff. If an SEO agency does any of the following, walk away.

"We guarantee first page rankings." No one can guarantee rankings. Google's algorithm uses hundreds of factors, and no agency controls all of them. Any company that guarantees specific positions is either lying or using tactics that will get your site penalized.

They won't show you what they're doing. Transparency isn't optional. If your agency can't explain their strategy in plain English, something is wrong. You should know what work is being done each month. Not just a PDF of rankings, but actual tasks completed.

Long-term contracts with no exit clause. A confident agency doesn't need to lock you in. Month-to-month agreements exist because the agency trusts their work will speak for itself. If someone wants 12 months upfront with no out, ask yourself why.

They own your content or your website. This happens more than you'd think. Some agencies build your site on their own hosting, or they retain ownership of content they create. If you leave, you lose everything. Make sure you own your domain, your hosting, your content, and your analytics data. All of it.

Unrealistically cheap pricing. If someone offers SEO for $200/month, they're not doing SEO. They're running automated reports or spinning articles through software. Real SEO requires skilled people spending real time on your account. That costs money.

Questions to Ask Before You Sign Anything

When you're vetting agencies, these questions will tell you a lot about who you're dealing with.

"Can you show me examples from businesses similar to mine?" Generic case studies are fine, but you want to see results in your industry or a comparable one. Ask for specific numbers. Rankings are one thing, but traffic growth and lead increases are what matter.

"Who will actually be working on my account?" At some agencies, the salesperson disappears after you sign and you get handed off to a junior team member. Find out who does the work, what their experience level is, and how many other accounts they manage. If one person is juggling 30 clients, your account isn't getting the attention it needs.

"How often will we communicate?" Monthly reports are the minimum. You should also have regular calls or meetings to review progress, discuss strategy changes, and ask questions. If an agency only wants to email you a report and call it a day, that's not a partnership.

"What does your first 90 days look like?" A good agency has a structured onboarding process. They'll audit your site, research your competitors, build a keyword strategy, and lay out a roadmap. If they can't tell you what the first three months look like, they're winging it.

"What happens if I want to leave?" The answer should be simple. You leave, you keep your stuff, and there's a reasonable notice period. That's it. Anything more complicated is a warning sign.

What Good SEO Actually Looks Like Month-to-Month

If you've never worked with a solid agency, you might not know what to expect. Here's a general breakdown of what should be happening.

Month 1: Audit and Strategy. A thorough technical audit of your website. Keyword research based on your business goals, not just search volume. Competitive analysis. Set up or cleanup of Google Analytics and Search Console. This is the foundation.

Months 2-3: Technical Fixes and Content Planning. Fixing site speed issues, mobile problems, crawl errors, and broken links. Building out a content calendar. Starting on-page optimization for your most important pages. You probably won't see ranking changes yet, and that's normal.

Months 4-6: Content Creation and Link Building. Publishing optimized content. Building quality backlinks (not spammy directory links, but real ones). Continuing technical improvements. You should start seeing movement in rankings and possibly some traffic growth.

Months 7-12: Growth and Refinement. Rankings should be climbing. Traffic should be increasing. Now the focus shifts to conversion optimization, expanding keyword targets, and doubling down on what's working. Your agency should be analyzing data and adjusting strategy based on results, not just repeating the same playbook.

How to Evaluate the Results

Don't just look at rankings. Rankings matter, but they're one piece of the puzzle. Focus on:

Organic traffic growth. Are more people finding your site through search? Check Google Analytics.

Lead quality and volume. Are you getting more calls, form submissions, or emails from your website? Track this monthly.

Revenue impact. Can you connect any new business back to organic search? This is the number that matters most.

A good agency will help you track all of this. If your agency only talks about rankings and never mentions leads or revenue, they're not focused on your actual business goals.
